Book Review: Thinking, Fast and Slow — Still the Most Useful Book About Decisions You'll Read
Daniel Kahneman's Nobel Prize-winning work on human judgement has never been more relevant. In a world awash with data, AI, and algorithmic recommendations, understanding how our own thinking is wired — and where it reliably misleads us — is foundational.

Daniel Kahneman passed away in 2024, but the work that earned him the Nobel Prize for Economics in 2002 — conducted with his long-time collaborator Amos Tversky — has not aged a day. Thinking, Fast and Slow remains the most thorough, readable account of how human decision-making actually works, as opposed to how we like to think it works.
The book's central organising idea is deceptively simple: we have two modes of thinking. System 1 is fast, automatic, and largely unconscious. System 2 is slow, deliberate, and effortful. Most of our decisions — including most of the ones we believe are careful and rational — are driven by System 1.
Why that should concern you
System 1 is not unreliable across the board. It has been trained by experience and pattern recognition, and in familiar domains it is often right. An experienced nurse who walks into a room and knows something is wrong before she can articulate why is drawing on System 1 in a genuinely useful way.
The problem is that System 1 does not know when to defer to System 2. It generates plausible-sounding answers to questions it is not equipped to answer, and it generates them confidently. We experience these answers as intuitions rather than as guesses, which makes them difficult to interrogate.
Kahneman spends much of the book cataloguing the specific ways System 1 misleads us: availability bias (we overestimate the probability of things we can easily recall), anchoring (we are influenced by numbers presented to us even when we know they are arbitrary), overconfidence (we consistently overestimate how much we know and how predictable the future is). None of these are character flaws. They are structural features of how human cognition evolved.
The Planning Fallacy
The section that resonates most strongly with anyone working in product development or project management is the discussion of the Planning Fallacy: our tendency to construct best-case scenarios for our own projects while ignoring the base rates from comparable projects.
Kahneman's remedy — the "outside view," drawing on statistical reference classes rather than internal projections — maps almost exactly onto the agile practice of using historical throughput data rather than estimation. If your team has never completed more than six items in a sprint, the forecast that they will complete twenty in three weeks is not optimism. It is the Planning Fallacy at work. "Yesterday's weather" is Kahneman's language; the Kanban community would recognise it immediately.
How it changes how you work
The most practical takeaway from Kahneman is not a technique — it is a habit of mind. The book builds the case for slowing down specific categories of decision: those with significant stakes, those made under time pressure, those where we feel most confident. Confidence, it turns out, is precisely the signal that System 2 should be engaged rather than trusted.
In the context of agile coaching and leadership, this applies directly to retrospectives, planning sessions, and any moment where teams are making decisions about how to work. Building in structured reflection — not as bureaucracy, but as deliberate engagement of System 2 — produces better decisions than trusting the first plausible answer that presents itself.
This book will not make you immune to cognitive bias. Nothing will. But it will make you more aware of the specific moments when bias is most likely to be operating — and that awareness, Kahneman argues, is the most realistic form of protection we have.
